N°5 de la série sur le management du changement
Si vous sous estimez le travail nécessaire à cette étape, la plus grande partie
de vos formations ne donnera lieu à aucun changement de comportement...
Comportement
Nous avons maintenant bien progressé dans notre démarche de changement. En
fait, nous avons tellement avancé que beaucoup d’entre nous ignorent l’étape
comportementale et croient qu’à l’issue de l’étape précédente tout est gagné.
Car maintenant, les personnes concernées par le changement sont d’accord pour
changer, savent ce qui est attendu d’elles, et elles ont été formées pour cela.
Hélas, ceci est insuffisant, comme en témoignent les nombreuses formations qui
n’ont pas donné lieu à un changement de comportement. C’est même le fait
d’ignorer cette étape qui rend certains amers vis-à-vis de la formation et de
son efficacité réelle.
Comme nous allons le découvrir, souvent la formation n’est pas le coupable,
mais l’ignorance de l’étape « Comportement »
Chassez le naturel...
L’obstacle auquel on fait face peut se résumer à cette phrase bien connue : «
chassez le naturel, il reviendra au galop ». On pourrait aussi choisir une
autre phrase tout aussi connue : « l’enfer est pavé de bonnes intentions ».
Pour rester simples, nous dirons que ce n’est pas parce que l’on a compris ce
que l’on est censé faire, et que l’on s’est entrainé à le faire en formation…
que l’on va arriver à le mettre en application sur le terrain. Il y a encore un
pas à franchir pour passer de la théorie à la pratique, et c’est l’étape
intitulée « comportement ».
Jadis, dans le monde de l’éducation, un diplômé devenait ensuite un apprenti.
Aujourd’hui, on remplace cela — souvent de manière bien moins performante — par
des stages. On avait à l’époque reconnu qu’une fois la théorie emmagasinée, il
fallait quelqu’un pour guider les premiers pas afin que ceux-ci soient faits
dans la bonne direction.
Revenons à monsieur Edmond
L’entreprise de monsieur Edmond
Admettons que les commerciaux de M. Edmond aient été convaincus du bien-fondé
du changement de stratégie de l’entreprise, et qu’ils aient été correctement
formés à proposer une gamme plus large de produits et services. Admettons même
qu’ils aient été d’accord pour mettre en application ce qu’ils ont appris. Que
va-t-il se passer lors du premier rendez-vous ? Que va-t-il se passer lors de
la première objection client concernant les nouveaux produits ? La réponse est
assez évidente.
Mettons-nous à leur place. D’un côté, ils vendent depuis un temps certain des
produits qu’ils maitrisent. Disons que leur courbe d’expérience sur le sujet
est élevée. Ils connaissent le produit, le discours commercial et les contre
arguments classiques. D’un autre côté, ils cherchent à vendre des nouveaux
produits pour lesquels ils n’ont ni expérience de la vente, ni expérience des
arguments qui font mouche, et pour lesquels il est probable que le reste de
l’entreprise ne peut encore offrir que peu de support. Il va leur falloir
probablement faire deux fois plus d’efforts pour réussir à vendre la nouvelle
gamme. Bien sûr, à terme, cela va payer. Mais est-ce-que notre commercial qui a
essentiellement sa fin de mois en première ligne de mire va être facilement
d’accord de travailler deux fois plus pour un même résultat ?
Comment s’en sortir ?
L’étape comportementale a pour objectif de transformer les bonnes intentions en
actions. Selon les entreprises, selon les contextes, la manière de s’y prendre
peut varier, mais l’essence même du changement de comportement consiste à être
accompagné, pris par la main durant la phase de démarrage, à être corrigé et
amélioré par un « tuteur ».
Le « tuteur » peut être le formateur, peut être quelqu’un d’expérimenté, ou
simplement un binôme dont le but est de s’assurer et d’aider celui qui fait à
bien appliquer ; la durée de cette phase peut être très courte ou un peu plus
longue. Elle est terminée quand une personne est devenue autonome.
Lorsque le changement à mener nécessite des réorganisations du travail, on peut
former des groupes de travail dont le but est de mettre en œuvre les
changements, et ensuite d’enseigner à d’autres à travailler dans le nouveau
contexte.
Quand un enfant apprend a faire du vélo, après avoir appris avec des
stabilisateurs, ses parents l’aident à se lancer durant quelques heures,
jusqu’à ce qu’il ait compris la notion d’équilibre.
Quand quelqu’un apprend à conduire, il est en double commande jusqu’à ce qu’il
puisse se débrouiller seul (accessoirement jusqu’à ce qu’il ait passé son
permis)
Imaginons que, chez M. Edmond, un formateur ait tourné avec chaque commercial
durant 1 à 2 jours. Combien ceci aurait-il couté à l’entreprise ? Combien ceci
aurait-il pu lui rapporter ?
La détermination de la manière de faire cette étape est donc cruciale :
sous-estimer le temps et l’énergie à y mettre, et tous les investissements
tombent à l’eau.
