Rethink our Latam Community

Yesterday, in our weekly meeting we had an interesting discussion, one of
our ambassadors asked Brian if was possible to hold the Fudcon this year.

Brian's answer was clear:

"I consider it very possible that we could have a FUDCon LATAM this year,
but only if we know why we are doing it.  It isn't the case that Fedora
won't choose, it is the case that you have to make a case for why and what
will happen"

Having an annual event is not a matter only of a contributor meeting, is
adding collaborators to our community, adding users to our distro, etc.

Some of the self-questions Brian advised to do were:

What audience do you want to attract?
What do you want them to do after you contact them? (i.e. install Fedora,
contribute, etc.)
What are you going to do to influence their behavior?

Please, give your opinion here, we need to rethink all our strategy as a
community and we need your input. Welcome your ideas and your thoughts
about this one.

Over the last FudCons on Latam, we have some how try to response some of those questions
and at the same time fail at them, must of the time because we have no way to measure
results and sometimes our objectives are not well define. Like to mention recent FudCons
not to ask questions or try to blame any one, but to show why we are asked them now, and
see if it help to show what we need to do to improve.

FudCon Puno, was basically User oriented, but there are no results how many users join
Fedora o started used Fedora, not new contributors added to Fedora as far as I know.
FudCon Cordova, was oriented to Users and Contributions, user part no accountable,
contributions on the event? , no results as far as I know.
FudCon Managua, was Contributions oriented, in this case we can show some results, Latam
contributors start helping on Fedora Websites plus Nicaragua community rase their
membership and contributions on other areas of Fedora (mainly packaging and translation),
it also empower Nicaragua contributors some of them are the ones we read on the meetings
and are well involve in the community.
FudCon Cusco, was user oriented, added many users (how ever there is no way to measure
properly) and added new contributors to the project it developed a strong Peru community,
some of the are on the meetings and taking leadership on Fedora Latam. It also added some
packagers not sure about translators or infra.
FudCon Valencia, was user oriented, not many user I believe were engage, but added 2
contributors one of them started this tread, the other may (think did at the begining)
contribute to Fedora but is not really active on the community.
FudCon Panama, was user oriented, added many users ( how ever there is no way to measure
properly) and added new contributors as packagers, translators, infra and devel.

Before FudCon Panama there was two other Fudcons Chile and Brasil, but since I was not
involve on the FudCon organization or participation and reports were really rare cannot
express any result measurable or not.

On my point of view there are 3 FudCons that bring something to Fedora (Panama, Cusco and
Managua) looking in the amount of investment and the results.

Here is what I think help those 3 FudCons to get some results.

Panama, Cusco and Managua, had some how strong FOSS and Fedora community, that community
work all together to get the FudCon success, it also had a plan on how it get people
involve on Fedora.

In Panama, Guillermo Gomex on Fedora Gomix, came to the FudCon with the goal to make
packagers, of people he has already been prepare before the event and some that join him
after his talk, Tatica came with the idea to help Juan Barba on Fedora Xhaksx on how to
help on Fedora design, Itamar help on getting people into packaging and will never forget
Toshio showing people infra and development which let Luis Bazan on Fedora lbazan and
Abdel Martinez on Fedora Potty into Infra and devel. It also make other ambassadors and
some other people that are well know today on the community like Kiara Navarro on Fedora
Sophiekovalevsky to mention some. Valentin Basel on Fedora valentinbasel to get
contributors to Icaro project and get its code improve by Toshio.
After the FudCon Fedora Panama community has grow with the work of many of the people I
had mention here.

In Cusco, we added several ambassadors from other regions of Peru, like the team that
organize FudCon Puno, work with other Peru communities like Drupal, and some of the
ambassadors join packagers and translators. There was not previous prep it was work on
site, we also try to work on the ambassadors budget and procedures to manage it.

In Managua, previous preparation was planned it help getting everyone on the same page, we
work after the users event at night together to get packagers, translators and the web
team thanks to the participation of Robert Mayr on Fedora robyduck from Fedora Websites.

Hope this help you get a way to answer some of the questions, and remember it is good to
see what we had done before to learn and improve on the Future.

Thanks for your detailed input, yes, I agree with you, what we had done
still is important. because of that and given we have recruited many
contributors in the past is expected these ones can answer how it will be
the future.

So, as a contributor since 2012, I will answer from my perspective these
questions. this is my point of view and I don't want to bias any another
opinion.

What audience do you want to attract?
Users are the large audience in Latam, people starts using Linux because
it's interesting, it's customizable, and it's relatively safe. Latam has
curious people that after understanding how it works the system wants to
contribute to improving it. but ... they don't know how to do it. This is
what we have failed. one of the best efforts in this has come from Tatica,
Valentin Basel, and Gomix, from her, the design chapters available on Vimeo
and Youtube, and from him the Icaro Project, from the last one, and not
less important, one of the best resources in Spanish for RPM packaging.
These efforts have been visible and available to the public in their
language and have had enough advertising.

As an answer to the first question, second and third question, I would like
to state.

As an existent contributor, I'd like to attract a user base, teaching them
how it works the distro with online resources, looking for becoming them in
contributors.

This is not a job of one day, it starts the vast majority of times with an
event, in which you met the user, you ask him for install the distro, and
you never see again, so what is the best way of keep contact with the user?

- Invite them to investigate our online resources, if it's possible in
Spanish.
- Asking the email, inviting them to other events.
- Make enough advertising about the event, workshops or meetings you are
performing.

When the users see activities where they could be involved they will be
excited to belonging to the community.

Remember, that was the way on many of us met the community, and seems we
don't remember how to replicate it again.

For what it works, I think this is a great discussion to have.


I'm here thanks to FUDCon 2012 even when I officially start to contribute
last year ;)

Now in-topic:

Events needs to be classified, that will help to several things.

Possible classifications:
 - Users Oriented:
    - New Users
    - Students
    - Old users/Other distros users
 - Contributors oriented:
    - Ambassadors
    - Developer
    - Content Writers
    - Designers
  - Community meetups

This will help to shape the event, and to decide important things like
people to invite, locations to run the event, even it will help to choose
the resources needsfor the event.

In this way, the question "What audience do you want to attract?" is a
little clear, because we can see like a per-event question and no a
regional question. As region we still have a lot of audience targets to
reach, and we should do events for all of them.

The 2nd and 3rd question is clear that with the point of view given above,
it's clear that should be defined per event too.

Now, Rethink Latam Community for me is: What kind of events are we doing?
For me, like a new contributor I still feel that 2 events are everything as
Latam Community: FLISoL (It's not made for us, but almost all countries
have Fedora participation) and FUDCon. And idea that Marketing team had
some time before was a way to publicize all events with Fedora people
involved; it was reviewed with the CommOps team, and it was well received,
but it's still not happening. To measure the impact we are having, we need
to know with certainty in which events we are participating, and as
Ambassadors I think is our job to document this in some place, personal
blogs at least. Other thuink we need to have is more comunication with the
marketing team, as we supose to serve as input to Ambassadors about
material to publicize, I never see one of us, as Latam Ambasssadors, asking
about "What is new in Fedora?", and that's a question that I had before: As
Ambassadors: How we know what features to give to people? As part of the
Marketing, we do a hard work to give to the community the Talking Points
[1], or the Firefox Bookmarks [2], and I never heard about this from any
Ambassador.

My thinking about current state of Latam Community is: "Too comfortable".
It's time to think out of the box, to get out of the comfort zone, and
maybe, just maybe, translate the work of other teams into Ambassadors work.

My proposal for Latam Community is define a Mission and a Vision: Mission,
alligned with the mission of fedora (now in discussion to be changed);
Vision, in long term defined what move us like community. I think this will
help us to figure out what work we left behind, and to bring ideas on how
to do the work again.

Also, continuing with the loooon email I sent before, we have Ambassadors
tasks, defined globally [3], and I never heard about us working on it; we
have social media to reach audiences [4], there are documentation [5],
there are a lot of things we can do, but we are stuck in FUDCon and Events.
As Ambassadors, we are called to be "the representatives of Fedora", we
need to be proud to be called that, but proud because our work really
represent Fedora.

Hello all, I was reading the original message and the replies and all have good points.

Echevemaster is right, get new contributors is not a task of one day but get a strategy
for users and collaborators enrollment neither is a easy job.

About the replies of Alejandro and Eduard, the events my be have a direction, these can be
user oriented or technical events but it depends of the place, in some places are a little
quantity of linux users(most of them will be ubuntu users, I guess) in other places can be
a big quantity of linux users and the others a lot of users of fedora. The event
orientarion must be defined by the organizers seeing the specific place context.

"Rethink our latam community" is not a easy neither a small job. I propose to
review this page (https://fedoraproject.org/wiki/FAD:Cusco2017) and include these ideas
into it to improve the proposal and discuss this topic face to face to generate a
appropiate strategy.
